# What should AI sales forecasting software actually do?

AI sales forecasting software computes the quarter's number from the live pipeline instead of from a spreadsheet someone rebuilt on Monday, and it keeps every submission so that each past quarter has a permanent record of what was committed against what closed. In EmpireOS the forecast is one view of the same data the pipeline board and the deal record use, deal health is scored with the factors printed, and the commit waterfall shows exactly what moved since the last call.
Most sales forecasts are wrong by Thursday, and everyone in the room knows it. Not because the people are bad at forecasting but because the forecast is a copy: a CRM export, pasted into a sheet, adjusted by hand, and presented as a number that was true at the moment the export ran. By the time it is discussed, three deals have moved and the sheet has not.
The fix is not a smarter model on top of the copy. It is to stop making the copy. When the forecast reads directly from the pipeline, moving a deal moves the number. When every submission is stored, "what did we commit on the 3rd?" is a query rather than an argument. And when the AI that scores each deal can see the calls, the emails and the buying committee, it can tell you which committed deals are actually at risk, and why.
That is how the forecast in [Empire Command](https://www.empireos-inc.com/product/command) works. Below is what to look for in any forecasting tool, and where to see this one running.
[Screenshot: The EmpireOS forecast accuracy tab, THE RECEIPT: every closed quarter as a row, with what the team committed, its gut and best-case lanes, what actually closed and the attainment against the call: 92%, 93%, 109% and 108% across the last four quarters.]
The receipt, kept for you. What every past quarter actually closed against what the team said it would, in three lanes, with the attainment printed. This is the number that says whether a forecast is worth anything, and it is the one almost no team keeps. The same page carries this quarter's committed number and who signed for it.

## The old way, and what changes

The spreadsheet forecast is not lazy. It exists because the CRM was never trusted, and it was never trusted because reps updated it after the fact. Here is what breaks along that chain and what a forecast built on one data layer does instead.
The moment | The spreadsheet forecast | In EmpireOS
Monday morning | Someone exports the CRM, pastes it into the sheet, and fixes the deals they know are wrong. The forecast is true for about an hour. | The forecast is the pipeline. There is nothing to export. Open it and it is current.
The commit | Each rep says a number on the call. It lives in the meeting notes, or in nobody's memory by Friday. | Each rep commits named deals to a number. The submission is stored with a date, and the manager's roll-up is a separate stored event.
Wednesday | Two deals slip, one closes early. The sheet still says Monday. The next call opens with fifteen minutes of "what changed?" | The commit waterfall shows exactly what moved since the last submission: in, out, up, down, and which deal did it.
Which deals are at risk | Whoever sounds most confident on the call. Risk is a feeling. | Every deal carries a health score with the factors printed: engagement, momentum, qualification gaps, days in stage. You can argue with a specific factor.
End of quarter | The final number is compared with what closed, once, and then the sheet is copied for next quarter and the history is gone. | Every past quarter keeps what was committed on each date against what actually closed. Forecast accuracy is a chart, not a recollection.
The board deck | Rebuilt from the sheet, screenshots and all, the night before. | Generated from the live numbers, along with commissions, quota attainment and the eight views of the same forecast.

Deal health, with the argument attached

## A forecast is only as honest as the deals under it

A committed deal with a single contact who has gone quiet, no economic buyer identified and forty days in stage is not a committed deal. EmpireOS scores every deal from what has actually happened on it and prints the factors, so a manager can see which part of the commit is real before the call, not after the quarter.
- Health and momentum computed per deal, not typed in at month end
- MEDDICC slots and the buying committee extracted from the calls and threads already on the deal
- Who has gone quiet, marked, so single-threaded deals do not hide in the commit
- Ask Empire answers "why did this slip" from the history, in a sentence

The record

## Accuracy you can chart, because nothing was thrown away

The forecast keeps every submission. That sounds small and it changes the conversation: forecast accuracy stops being a matter of who remembers what and becomes a number per rep, per quarter, that improves or does not. It also means the board deck, the commissions view and the quota coverage on the daily planner are all reading the same figure.
- Every commit stored with who, when and which deals
- Accuracy scored quarter over quarter, per rep and for the team
- Board deck generated from the live numbers, not screenshots of a sheet

## What to ask any forecasting tool

1. Where does the number come from? If the answer involves an export or a nightly sync, it is a copy, and it will be wrong by Thursday.
2. Can I see last quarter's commit as it stood on a given date? If not, accuracy cannot be measured, only remembered.
3. What moved since Monday? A waterfall between two submissions is the difference between a fifteen-minute recap and a fifteen-second one.
4. Why is this deal at risk? A score with no factors is a feeling with a decimal point.
5. Does the AI cost extra? If the scoring is metered, the team will stop using it right when it starts to matter.
EmpireOS answers all five, and you can check every one of them yourself on the [guided tour](https://www.empireos-inc.com/tour) or in the live demo, which runs on a real workspace with more than 700 closed deals of recorded outcomes.

## Questions people ask about this

Q: Does EmpireOS use AI to predict the forecast number?
It uses AI to score each deal, with the factors shown, and it computes the forecast from the pipeline those deals sit in. It does not replace your commit with a model's guess. The number is yours; the system makes it current, keeps the record, and tells you which parts of it are at risk and why.
Q: How is this different from the forecast view in a CRM?
Three ways. Every submission is stored so accuracy can be measured across quarters. The commit waterfall shows what moved between any two submissions. And the deal health that feeds it is computed from calls, emails and the buying committee, because those live in the same system rather than in a separate conversation-intelligence product.
Q: Can we keep Salesforce or HubSpot and still use the forecast?
Yes. EmpireOS connects to Salesforce and HubSpot and reads from them. Teams generally run alongside their existing CRM for a quarter before deciding whether to move fully.
Q: How much does it cost?
Forecasting is part of Empire Command, which is part of the one plan: $129 per user per month, every module and every AI feature included, a seven-day free trial with no card required.
